Best Ecommerce CFO Services: How to Choose and Who to Consider
The best ecommerce CFO service is the one that understands inventory, ad spend and cash timing, not just accounting. Choose on five things: inventory and COGS depth, cash forecasting, profit by channel, unit economics (CAC, LTV, MER) and fit with your revenue size. Price and brand come second.

Disclosure: this guide is published by John Galt Finance, which is one of the firms listed below. We describe every firm from its own website, and we mark where a claim comes from the firm itself.
What an ecommerce CFO does differently
An ecommerce business spends cash before it earns it: inventory is bought months ahead, ad spend is paid daily, and revenue arrives through several channels with different fees and return rates. A general CFO or accountant often misses this. An ecommerce CFO builds the finance function around it.
The work usually includes:
-
Inventory and COGS: what to reorder, which SKUs to cut, and how much cash is tied up in stock
-
Cash forecasting: a rolling view that links ad spend, purchase orders and payments
-
Contribution margin: profit per SKU and per channel after ads, fees and returns
-
Unit economics: CAC, LTV, payback period and blended marketing efficiency (MER)
-
Financing: inventory financing, loans and fundraising materials
-
Management reporting: a monthly dashboard and a review with the founder
How to judge a provider
Use these seven checks to compare any firm, including the ones below:
-
Ecommerce focus. Do they work with Shopify, Amazon and marketplace sellers every day, or is ecommerce one of many industries?
-
Inventory and cash. Can they show how a purchase order changes your cash in 13 weeks?
-
Profit by channel and SKU. Do you get margin after ads, fees and returns, not just revenue?
-
Seniority. Who is on your monthly call: a CFO, or a junior analyst?
-
Bookkeeping. Is it bundled, or do they work with your existing accountant?
-
Fit. Do they serve your revenue range and your country's reporting rules?
-
Contract and price. Is the price published or quoted, and what is the notice period?
Ecommerce CFO services compared
Five firms that sell CFO services to ecommerce brands, in alphabetical order. All details come from each firm's own website or, for Eightx, its own published guide, and may change. Confirm pricing and scope on a call.
| Firm | Based in | Best for | What they offer | Pricing (as published) |
|---|---|---|---|---|
| EcomBalance | Denver, USA | $1M to $50M+ brands on Shopify or Amazon | Monthly financials by the 10th, custom dashboard (contribution margin, CAC, LTV, cash), rolling cash and inventory forecasts, investor prep | Most brands pay $3K to $10K per month |
| Ecom CFO | Austin, USA | Shopify, Amazon, Walmart and subscription brands | Outsourced CFO, inventory and COGS strategy, cash forecasting, systems setup (QuickBooks, A2X, Finale Inventory) | Not published |
| Eightx | Not stated | $5M to $150M ecommerce, DTC and CPG brands | Fractional and interim CFO, bookkeeping; 12-week sprint then a retainer | Not public; its guide gives an average retainer of $5K to $12K |
| Elver | Wigan, UK | UK sellers with revenue of about £500K or more | Outsourced CFO, cash forecasting, SKU profitability, budgeting, KPI reviews; rolling 28-day notice | Quoted on a call |
| John Galt Finance | Riga, Latvia | Founders and growing brands in the EU, UK and US | Fractional CFO, financial model, 13-week cash forecast, margin per SKU and channel, fundraising support | Essential Finance from €1,800 per month; higher tiers quoted |
EcomBalance pairs CFO work with bookkeeping and says most CFO clients use both. It states it is not a fit for brands under $500K in revenue.
Ecom CFO is a partner of Finale Inventory, so it suits brands that want finance and inventory systems connected.
Eightx describes itself as ecommerce-only and partner-led. Note that its guide ranks Eightx first, so treat its comparisons as the firm's own view.
Elver works alongside your existing bookkeeper or accountant and is UK-based, which helps if you need UK reporting.
John Galt Finance is our firm. We work with clients in 12+ countries, and our DTC work includes contribution margin per SKU and channel and 13-week cash forecasts. Our DTC benchmarks are free to view.
How to choose by stage and need
-
Under about $1M in revenue: most of these firms are not yet the right fit. Keep clean books and track margin per product yourself.
-
$1M to $10M, cash is tight: look for a rolling cash forecast tied to inventory and ad spend. This is where a fractional CFO pays back fastest.
-
$10M and above, several channels: prioritize contribution margin by channel and a senior person on your monthly call.
-
Preparing to raise or sell: ask for a financial model, valuation logic and data room support before you talk to investors.
-
You are outside the US: check reporting standards, VAT handling and time zone, not only price.
If you already have an accountant you like, pick a firm that works alongside them instead of replacing them.
Questions to ask before you hire
-
Which ecommerce brands of my size do you work with now?
-
Can you show a sample dashboard and a 13-week cash forecast?
-
How do you calculate contribution margin: after ads, fees and returns?
-
Who attends my monthly review, and how senior are they?
-
What exactly is included in the price, and what costs extra?
-
How long is the contract, and what is the notice period?
-
How do you work with my accountant and my current tools?
A good firm answers these with examples, not slogans. If a provider can't show how it handled a cash gap for a brand like yours, keep looking.
